Where to start: a 5-step method

AI projects that fail almost always start too big. The ones that work start with one specific, measured pain point and grow only once the first gain is proven.

  • 1. Observe: spend an hour watching what your team actually does each day, and note what repeats most
  • 2. Pick one task: frequent, done the same way every time, and tied to a customer or to money (answering enquiries, following up on quotes, sorting email)
  • 3. Use the simplest tool that does the job: a rule-based automation if the task reads “when X happens, do Y”; AI only for the step that has to read or write free text; an AI agent when it must hold a conversation and take action
  • 4. Launch a limited first version with a person checking its work, and measure time saved or leads captured against the baseline
  • 5. Expand, fix or stop. With no measurable gain, we simplify or stop rather than add features

What AI does well in a small business, and what it does badly

In Canada, 19.2% of businesses used AI to produce goods or deliver services in the 12 months leading up to the second quarter of 2026, up from 6.1% two years earlier, according to Statistics Canada. Among those using it, the most common uses were data analytics (36.6%), text analytics (34.5%) and virtual agents or chatbots (28.2%).

In practice, AI pays off quickly when it reads, sorts, summarizes or drafts, and when it answers routine questions from your own documents. It disappoints when it is handed a judgement call, an exact figure it cannot see, or a rare edge case.

  • Good use: answering routine questions with your real information, sorting and summarizing email, extracting data from documents, drafting replies a person approves
  • Bad use: negotiating, handling complaints, setting off-list prices, making decisions on its own that affect a person’s rights
  • The rule: automate the preparation (the file, the history, the draft), not the decision

The mistakes that sink AI projects

They are predictable, so they are avoidable.

  • Starting with a six-month transformation plan instead of one task you can measure within a few weeks
  • Measuring nothing beforehand: without today’s baseline, nobody can tell whether the tool pays off
  • Letting an agent answer customers without guardrails. In Moffatt v. Air Canada (2024 BCCRT 149), a British Columbia tribunal held the airline liable for wrong information given by its chatbot and rejected the argument that the chatbot was a separate entity
  • Not knowing where the data goes: we state in writing where your data goes before you sign
  • Depending on a vendor that keeps the code or the accounts: with us, the repository is in your name from the first commit, and so are the tool accounts

Serving customers in Québec? Three Law 25 obligations

If your business handles personal information in Québec, the Commission d’accès à l’information summarizes three obligations in force since September 2023. This is general information, not legal advice; other jurisdictions have their own rules.

  • A privacy impact assessment for any project to acquire, develop or overhaul an information system involving personal information, which includes an AI project connected to your customer records
  • An assessment before personal information is communicated outside Québec, backed by a written agreement
  • For a decision based exclusively on automated processing: inform the person and let them submit observations to someone who can review the decision

Do I need an AI consultant or an agency that builds?

Advice without building often ends as a report on a shelf; building without advice sometimes automates the wrong thing. We do both: we help you pick the task and the tool, then we build and launch it. If off-the-shelf software does the job, we say so, even when that means you do not need us.

Isn’t ChatGPT enough for my business?

To help one person write or summarize, a subscription to an assistant such as ChatGPT can be enough. Integration matters when the AI has to read your own data (services, prices, records, calendar), answer customers on your behalf, or act inside your tools, such as creating the CRM record or booking the appointment. That connection and guardrail work is what we do.

Where does my data go when we use AI?

It depends on the tools chosen, which is why we state it in writing before you sign. If you serve customers in Québec, Law 25 requires a privacy impact assessment for information-system projects involving personal information, and an assessment before that information leaves Québec. We help gather the technical facts; the decision and the accountability stay with your business.

Will AI replace my employees?

Used well, it mostly removes the work nobody wants: data entry, follow-ups, sorting, repetitive answers. The time freed up goes to selling and serving. Judgement calls stay with a person, and the agent hands off as soon as a case is delicate.

How long does a first AI project take?

A first automation can be in production within days. An AI agent that answers routine questions and captures leads goes live in 1 to 2 weeks, or 3 to 4 weeks when connected to your CRM, calendar and follow-ups. Custom software is planned phase by phase.

Do you work with businesses outside Canada?

Yes, remotely, in English or French. We are on Eastern Time, which gives a full shared working day with the US East Coast. Prices are published in Canadian dollars.
